If you select 1 japanese character 2 blocks get selected and if you type "I" for example the 2 blocks get changed to 0049 instead of just 49.
Don't worry about the size.
When you finish editing a bmd look for the offset of the last character.
Replace the one in the header with that one.
Like in this picture.
It's easier to do this with the HxD editor.

It's working now. I had a problem with the game data (go figure...). I deleted it, reinstalled and it's all good.

has anyone been able to get english text into the actual game?,i just got home now so i haven't been able to test anything yet.
I can't really help with the actual translation since my japanese isn't good enough(especially with kanji),
but ill see if i can get english text going in the acutal gameplay, starting with /event/e001/010/m000.bmd, which is where the afro lady starts talking ;)

We were able to change and display the 1st sentence in the 1st cutscene after the tutorial puzzle.
I kept all the non-character symbols and I even tried to add what I think it is a japanese period (。) at the beginning and it didn't work as well.
nashcat got it to work with his korean subtitles, all of it, so I'm kinda waiting for him to upload them so I can take a crack at it.

Just like we can edit an eboot to run the game from whatever folderwe want (I think we can do that..) can't we edit it to run the game from an extracted data folder? Instead of having to repack the cpk each time.
