Weird disk read behavior, delayed disk read

ok a frend of mine somehow compleatley fired there ps2's motherboard so I bought a new one off ebay to repair it for them

now here is the problem
when you put in a disk at first it will make 3 clicking sounds wile spinning a little then it stops THEN after a little wile it starts spinning and then IT WILL! boot the disk

so what is causeing this odd behavior and how do I fix it?

as a note this is a compleatley unmodded console

If system is V1-4 dead laser or almost (need new laser/diode) or need cog ajustment if drive has shifted.

if V5-8 laser culd be starting to die(need new laser/diode) or needs cog ajustment

V9-11 if it has no romeo mod or has gone for a long time without mod DVD diode culd be damaged(need new laser/diode) or yet agen cog adjustment.

V12 with no fix .. same as v9-11

can we get some more info?

well ok the new motherboard is a v5 lazer type KHS-400C
and once it desides to boot it works just fine but when disk is first inserted well see above I tryed 2 differint drives (same lazer in both onley got one of those) with same resolt

Ajust Cog's and elivation skrew and you will get normal readings in time

it terns out that the person i bought it from off ebay lied about the laser type the board used and I was foolish enoth to take him at good fath till I checked up on it yesterday

a quick flash with ps2lenschanger took care off all my problems
